Neither statement was about construction. Both are questions a GC or estimating lead should be asking before renewing any construction software contract that includes an AI feature.

What exactly did Nadella say?

Two separate but connected warnings, roughly two weeks apart. On July 12, Nadella described what he called the "reverse information paradox": economist Kenneth Arrow's original paradox says a seller of information loses value the moment they disclose it to a buyer; Nadella's inversion is that a buyer of AI services loses value by disclosing their own operational knowledge to the seller in order to make the AI useful [4]. Does this apply to construction software?

Yes, and more directly than most industries. Estimating platforms, submittal-review tools, and RFI drafting assistants all improve by learning from exactly the kind of corrections Nadella is describing — an estimator flagging a bad quantity takeoff, a submittal coordinator correcting a misclassified cut sheet, a PM editing a drafted RFI response before it goes out. Whether that's actually happening depends on the vendor's data-use terms, which most construction firms have never read closely enough to answer. "The AI feature is included in our subscription" is not the same question as "does my data train a model other customers benefit from."

What's the fix, in practice?

Nobody expects a 50-person mechanical sub to build its own AI gateway. But the underlying question scales down to a contract-review checklist:

None of this requires new software. It requires reading the data-processing addendum in the next AI tool contract that crosses your desk, and asking the vendor's sales engineer the five questions above out loud.

The honest limit here

Nadella has an obvious incentive to push this framing — Microsoft sells the "AI gateway" layer (Copilot, Microsoft Foundry) that this argument implicitly recommends buying. That doesn't make the underlying risk fake, but it means the specific fix he's selling isn't the only valid answer, and a construction firm doesn't need a Microsoft product to ask a vendor whether its corrections are being pooled. It just needs to ask.
